How to Buy a Used Gas Turbine: A Buyer's Guide to Sourcing, Diligence, and Closing

With new heavy-frame gas turbine slots from the OEMs quoted years out, the secondary market has become the fastest path to megawatts for data centers, independent power producers, and industrial users. But buying a used gas turbine is not like buying used construction equipment. Transactions routinely run into the tens of millions of dollars, sellers are scattered across the globe, and the difference between a well-documented unit and a problem unit can be millions in overhaul costs. This guide walks through the process IRONWOOD Capital Partners uses when sourcing and vetting used gas-fired turbines for clients.
Step 1: Define the Requirement Precisely
Before contacting anyone, nail down the specification. The key variables: output (MW at site conditions, not just ISO rating), frequency (60 Hz for the Americas and parts of Asia; 50 Hz for Europe, most of Asia, Africa, and the Middle East), fuel (natural gas, dual fuel, or liquid), emissions configuration (DLE or DLN combustion versus water or steam injection, which determines permitting feasibility in most US jurisdictions), duty cycle (baseload, peaking, or backup), and cycle configuration (simple cycle for speed and flexibility, combined cycle for efficiency). A 50 Hz unit cannot economically serve a 60 Hz market if it is a direct-drive heavy frame, so frequency alone can eliminate half the global inventory.
Step 2: Know the Sourcing Channels
Utility and IPP fleet sales: retired or surplus units from repowering projects and plant closures. Often the best documentation.
OEM remarketing and trade-in programs: units taken back by manufacturers, sometimes with fresh overhauls and limited warranties.
Specialist brokers and advisory firms: firms with direct-to-seller relationships that can verify title and provenance. The critical question to ask any intermediary is whether they are direct to the seller or several links down a daisy chain.
Cancelled projects and never-installed equipment: new or near-new units from projects that lost financing or offtake. These can be exceptional value but require careful preservation and storage review.
Cores and buy-as-removed units: engines purchased for overhaul and return to service, typically the lowest entry price but the longest path to power.
Step 3: Technical Due Diligence
The value of a used turbine lives in its records. Request and verify: total operating hours and starts (starts matter as much as hours, since cyclic duty consumes hot-section life), complete maintenance history and outage reports, the date and scope of the last major overhaul, current borescope inspection results, and the exact combustion configuration and controls version. A recent independent borescope inspection is the single most important technical checkpoint; it reveals the condition of hot gas path components that dominate refurbishment cost. Where possible, have an independent engineer or a qualified overhaul shop review the records before you commit.
Step 4: Commercial Due Diligence
Verify that the seller actually owns the unit and can convey clear title, free of liens. Insist on proof of life: current, verifiable photographs or video of the actual unit with serial numbers visible, ideally confirmed by a physical site visit or third-party inspection. Serial numbers can be checked against OEM records. If a counterparty resists inspection, cannot produce serial numbers, or pressures you to move before verification, walk away. Step 5: Structure the Transaction to Protect the Buyer
Serious transactions follow a recognizable sequence: expression of interest or LOI, inspection and records review, purchase agreement, and payment secured through a mechanism that ties funds to verified delivery. Escrow with a reputable agent and standby letters of credit (SBLCs) are the standard instruments; each allocates risk differently, and the right choice depends on jurisdiction, counterparty, and timing. Legitimate sellers do not require large unsecured upfront fees to show equipment.
Step 6: Plan Refurbishment and Logistics Early
Overhaul shop capacity, heavy-haul transport, and long-lead balance-of-plant items (generators, transformers, switchgear) should be scoped in parallel with the purchase, not after it. A unit that needs a hot-section overhaul before service should be priced and scheduled with shop slots in mind, since qualified aeroderivative and heavy-frame shops book out well in advance in the current market.
